This is a 10-minute diagnostic. Plain questions about how you actually run your business. No fluff. No sales pitch.

Change orders — how do they get handled? *
When do you actually know if a job made money? *
If you had to name your worst-margin job type, what is it? *
Best guess. The kind of work you've come to regret taking on.

Where your hours go.

Hours per week you're spending in the business *
Roughly, how does your week split? *
Field work / paperwork / sales & estimating / growth & strategy. Doesn't have to add to 100. Best guess.
Who does the books? *
When was the last time you took a real week off — phone off, didn't check in? *
05 · Customers & Sales

Who pays the bills.

Your top 3 customers — what % of revenue are they? *
Where do your leads come from? *
Rank them, top to bottom. E.g., "1. Referrals, 2. Google, 3. BNI, 4. Old customers"
Of the bids you submit, what % close? *
Average job size in dollars? *
Ballpark is fine.

How the business actually runs.

What software are you using? *
All of it. QuickBooks, JobTread, spreadsheets, sticky notes — name the stack.
Where does the information actually live? *
Where it really is — not where it's supposed to be.
Are the books reconciled monthly? *
If you got hit by a bus tomorrow, what happens? *
Be honest. Does the business keep running for a week without you? A day?
